Honest first: I ran the vitest file web/tests/updateCover.test.js once (it passed) before I saw 'never run tests'; I ran no Python test. Measured: every upgrade step is now timed into runtime/upgrade-steps.jsonl (wall and processor seconds, kept 400 lines; install.py timed()). I upgraded a clone of Smart Farmers' .journal (156 MB) from 2.268.17 to 2.268.18 in a scratch folder, HOME pointed elsewhere, no server, no live journal, at machine load 58 to 88 on 10 cores. Cold start of the cache 46 s total; warm 16 to 18 s. Warm run, wall / cpu seconds: check managed files 0.06; pause agents 0.01; wait for commands 0.02 (nothing running); copy the new files 2.4 / 0.5; hooks, skills, briefings 1.7 / 0.4 (13 s cold, importing and compiling every module of the new code once); migrations 0; sequences and profiles 0.02; pack the Python 9.7 / 1.2, of which writing the archive 0.6 and 'start the archive once' 8.5 wall for 0.9 of cpu; remember managed files 0.1. So the upgrade steps need about 3 seconds of processor; the rest is a machine starved by the load, and the one step that is not the machine's fault is the old archive check, which ran the journal's version command and so waited on a server (the old one answers it, or one is started for a root that has none). What I cut: (1) the archive check now imports the new archive's features, command line and server in a process of its own and asks no server, so it tests the new build and not the old server; (2) the wait for running commands only counts commands that call the journal (a test run or a dev server is untouched by swapping the build), and gives up after 20 s instead of 60, polling every half second; Smart Farmers had agents running long commands, which is most likely where its two minutes went (up to 60 s of it); (3) the step times, so the next slow update is read off the file. NOT done, and I say so plainly: the restart and warm-up of the server were not measured here (they are the other large part), the cold compile of the new code (about 10 s wall under load) is untouched, and the version-per-type cache kept across a restart, the 'needs a full restart' flag in the release metadata and the self-healing cached row are a design of their own in the repository of plan 31; I would file them as three to-dos rather than half-build them here. 4179: the button of the automatic update's cover now says Not now and puts the update off; the ledger already offers a put-off update again later (30 minutes, then 2 and 6 hours), now asserted. The built viewer in dist is not rebuilt. Tests I wrote, for you to run: web/tests/updateCover.test.js (the countdown, Not now, the cancel call); features/auto_update/test.py: test_the_update_check_tells_the_agent_of_a_newer_version_once_when_it_does_not_install_itself (the wait now ignores a test run and waits for a journal command; Not now is offered again later; same function holds the countdown).\" 2>&1|tail -1", "output": "todo 4179 is done\ntodo 4183 is done\n\nreported; the agent that dispatched you has it", "stepped": false, "level": "journal"}, {"agent": 1, "at": 1791643973.518722, "tool": "Delivered", "command": "waiting: 1 unread todo 146", "output": "", "stepped": false, "level": "journal"}, {"agent": 1, "at": 1791643987.904477, "tool": "Bash", "command": "cd /Users/jessegall/projects/agent-journal && journal worktree cut \"restart-warm\" 2>&1 | tail -2", "output": "worktree 126: /Users/jessegall/projects/agent-journal/.claude/worktrees/restart-warm on branch helper-restart-warm, cut from main at 939bd008e9. Cause: the journal already ran Linear's browser sign-in (Log in button, localhost redirect caught, token kept as a secret) but the entry it wrote into the agent's .mcp.json held only the address, so Claude saw only 'authenticate'. Fix: after the sign-in, the entry also carries a headersHelper command (python journal.py -m mcp_headers <root> <variable>) that prints the Authorization header from the secrets file each time the agent connects, so the token is never written into the config. src/mcp_headers.py is new; serve_mcp takes the helper (Claude writes it, Codex ignores it); integrations/base.py wire_mcp passes it and log_in re-wires. Before any sign-in, with the MCP switch on, the card says: 'Your agents cannot use Linear's tools yet: press Log in on this card and approve in your browser.' Never offered a key for the MCP server (the secret route is untouched). Test: features/integrations/test.py, the existing login test extended (browser-approval notice, entry holds the command and no token, the command prints the header); no new test function, the file stays at 10. Tests written, NOT run by me. Not done: the sign-in still has no refresh token, so an expired token needs Log in again; connecting does not open the browser by itself (it would make tests and every settings write open one). I did not run tests. 4194 cause: the server's older page is right (I replayed before-paging over a copy of the real message folder: each page is the 25 messages before the oldest closed one, user and agent in order, identical code on main and release-2690 for the viewer; release-2690 only changes stored.py and polled.js, so nothing to fix there). The fault is in the viewer's thread window, src/web/src/domain/thread.js: floor, the oldest created time of every held message, was set by a stray old open agent message (22206, weeks old), so weeks of the agent's marks (cards, whispers, thoughts, skills, subagent updates) showed while the messages around them were still unloaded; each scroll then loaded only 25 messages of that stretch, mostly the agent's, and Sir Jesse's own never appeared. Fix: the window starts at the oldest closed message loaded, and a message always shows (open ones included). Test: src/web/tests/thread.test.js 'older turns beside an old open message' (new). 4193 and the one funnel: new useScrollback() in composables/scrollback.js (keeps the place, one page at a time, exposes loading); the main chat Thread.vue, the transcript tab TranscriptLog.vue and a subagent's chat SubagentChat.vue (new topMark and paging; AgentInspector hands it the transcript's earlier and atStart) all page back through it, and show the new Skeleton shape 'older' (three message shapes) while a page arrives. useTranscript.earlier no longer scrolls; whoever scrolls keeps the place. Also ready for you on helper-scrollback-page (rebased onto origin/main 2.268.25 earlier, newest 8bb592087, cut before 2.268.26 so rebase if you need it): to-do 4198 \u2014 the inspector's polls (history, tasks, rows, transcript) now run only while a view that reads them is on screen and fetch at once when it is opened; AgentPanes exposes which views are shown; the ticket to-dos poll runs only while the Todos rail or the To-dos page is mounted (new sync/wanted.js, useWanted). The home page's views already render only the one on screen (SwitchCase), so only that global poll needed gating. Tests: src/web/tests/wanted.test.js (wanted while mounted and not once gone; only while the view's own condition holds). Fixed: (1) test_an_upgrade_copies_a_changed_file_into_the_attic... and (2) test_a_legacy_install_copies_managed_files... \u2014 these broke on my own change 15e0c4e51, where a difference in the journal's own code folder no longer holds an upgrade back: both edited .journal/src/journal.py and expected a hold. They now edit .agents/skills/journal/SKILL.md; I ran the same steps by hand on a scratch install of this code and saw it held (message names the file), copied to the attic on --yes, restored, and the tar member named .agents/skills/journal/SKILL.md. (3) the open_viewer crash-grace assertion at open_viewer/test.py:537 writes MISSES_TO_REPORT failed hooks, as in 48c6f705f; main has no take_prober, so the prober.lock half of 48c6f705f belongs only to release-2690 (cherry-pick 48c6f705f there, not here). Not fixed, because check 32's output keeps only the test names and no traceback: the two dying-build tests and test_a_launch_installs_a_newer_version_first. I read the code behind each and found nothing in my changes that breaks them (the launch test's asserts match launch_update.py; the dying-build tests replace runner/worker.py and serve.run in a copy of the good archive, and my restart-warm change does not touch those); under the -n 4 run with browsers they may be timeouts, as the browser tests are. Cause: ba668c581 made healing refuse to roll back any build whose server is running and answering; in that test the build's server is fine and only runner/worker.py dies, so the supervisor's heal said 'running and answering, so nothing was rolled back' every time and the journal stayed on the broken build, unrecorded. Fix: the supervisor counts workers that died within QUICK in a row (QUICK_DEATHS = 2) and from the second asks journal heal --repeated; heal(root, repeated=True) skips the 'server answers' check, because a worker that died at every start is proof the build is broken. A single quick death (the load false alarm the rule was made for) still rolls nothing back; a worker that then runs a while resets the count. Files: supervisor.py, engine/heal.py, commands/parser.py (--repeated flag), commands/queries.py. Test, written not run: src/features/auto_update/test.py, the existing heal test extended (answering server: heal() rolls nothing back, heal(repeated=True) goes back and marks it broken), plus the boot test itself, tests/test_it_boots.py::test_a_build_whose_supervisor_dies_on_start_goes_back_to_the_last_good_one. 'plugins' is not in the default-hidden kinds (acknowledgements and sequence_steps only), so by default they show. Two real findings: (1) a user who hid 'plugins' hides every helper mark, Codex and Claude alike; a helper's mark is not a plugin note, so it wants its own kind (kind='helpers' on those two cards, and a line in the viewer's list of kinds): say if you want me to do that. How it works: a ticket agent's open question already reaches the orchestrator as the line ticket_asks; its text is now chosen per question in features/tickets/calls.py (rule_for, filled into the line as {{rule}}). THE LINE I DREW, in code, explicitly: needs_the_user() is a fixed pattern over the question's title and brief: secrets, passwords, credentials, tokens, api keys, logins, production or live site/server/data, deploy/release/publish, sending an email/message/invoice, payments, billing, refunds, spending/purchases, force-push, deleting data/database/branch (plus Dutch wachtwoord, geheim, productie, betaling). A question that matches is told 'this one is the user's' in every mode, never decided. Any other question: when auto mode is on AND the work mode is orchestrator (deciding()), the line says decide it yourself and write down what you chose (question answer --how <choice> --set reason=<what and why>), its agent is told the answer at once, do not ask the user; otherwise the old wording stays (answer what is yours, else ask the user). Ticket agent side: the kickoff text now says that when the one who runs the board answers a question, its answer is the answer, the user's included: act on it and never file a question that has been answered, and the tell that wakes the agent says the same ('act on it, and never file the question again'). Sequence side: the 'Take on the decisions' step of Orchestrating a board now says that with auto mode on the agents' questions are the orchestrator's too, to be answered and the choice written down, going to the user only for a secret or login, anything outward-facing or in production. Test: features/tickets/test.py, the existing calls test extended (decides when auto+orchestrator, a production password goes to the user, other modes keep the old wording). Not run. Not done, and the weak point: the pattern is a regex, so a question worded without those words that is really outward-facing would be decided by the orchestrator; widen the list when one shows up. Honest result first: I could NOT reproduce a dropped grant, so there is no server fault to fix. I read the path from the Allow button to the row: SecretForm allow() -> domain/secrets.js allowedProgram (moves the name from proposed to programs) -> SecretOpen keep() posts saved(draft) to POST /api/<env>/secret/<n>/update as the user -> Secrets.update (an agent is refused there; only the user's call writes programs) -> Controller.update stores it. I proved it end to end: features/secrets/test.py (the existing secrets test, run: 8 passed) now posts the viewer's own payload through the route after an agent's proposal and asserts programs == ['cat'] and proposed == []. So the second candidate (the route writes proposed instead of allowed) is ruled out; the first (his tab ran a build from before 2.269.10 that posted something else) is the one left, and I cannot test an old build. What I changed: the secret page used to say nothing when a save came back without the grant; SecretOpen.keep now checks the row the server answered with (domain/secrets.js programsKept) and, when an allowed program is missing, says 'The programs you allowed were not kept. Reload the page and allow them again.' instead of looking saved. Test: src/web/tests/secrets.test.js (viewer tests run: 11 passed in secrets and secretsPage). Nothing here lets an agent widen a secret: the agent refusal on programs and proposed is untouched. For transportklok: the grant is done by pressing Allow curl in a freshly reloaded viewer; if it still fails there, that is a new fault and the page will now say so. Check 44 that just failed is a pull request by someone else waiting, nothing of mine.\" | head -1", "output": "todo 4268 is done\n---\nreported; the agent that dispatched you has it\n\nShell cwd was reset to /Users/jessegall/projects/agent-journal/.claude/worktrees/main-hedy-lockwell", "stepped": true, "level": "journal"}, {"agent": 1, "at": 1791705242.890531, "tool": "Bash", "command": "cd /Users/jessegall/projects/agent-journal/.claude/worktrees/update-lock && journal helper done 4270 \"secret program request is a question with grant buttons (a1ef04ecd on helper-secret-request)\" | head -1; journal work end 173 --how \"propose_programs posts a grant question; grant_programs user-only; helper-secret-request a1ef04ecd\" | head -1; journal helper report \"Alfred: to-do 4270 is on branch helper-secret-request at a1ef04ecd (on main e65f0aba7). Tests run, green: features/secrets/test.py (8) and features/message_buttons/test.py (2). Shape: the agent's existing command journal secret propose_programs <n> <program> now takes --why and, besides recording the proposal, posts a message in the chat 'Allow <program> for the <secret> secret?' with the buttons Yes, grant and No (one choice, so pressing one takes the other away). The buttons are the message buttons that already exist; each runs one command of the secret as whoever presses: Yes runs the new secret grant_programs (moves the program from proposed to allowed, as the agent filed it), No runs decline_programs (drops the proposal). THE BOUNDARY: grant_programs and decline_programs refuse any actor but the user ('only you allow a program...'), so an agent that presses the button, or calls the command, widens nothing; I tested both, and that the program is allowed only after the user's press. The never-to-a-shell rule is applied again at the grant. One write path: the Settings page's Allow button still saves through the secret's update as before (same fields), not a second route for this feature. The refusal texts an agent meets (no allowed programs, not in the allowed list, only you change...) now say to propose with --why and that the user then gets a grant button. Test: features/secrets/test.py, the existing programs test extended (the question exists with two buttons; an agent calling grant or pressing Yes is refused and nothing is granted; No grants nothing; Yes allows cat).
