WHAT I DID: the board no longer loads a row for a card. features/kanban/board.py builds an OpenTodo from each to-do's summary (new RowStore.kept_summaries gives the open rows and the lately closed ones as summaries; standing() and kept() use it, same result), and Todo now indexes priority, rank, pending, blocked, reported, struck and after beside what it had. One fix at the source on the way: a summary's indexed field now reads through the row (getattr), so a field never set carries its declared default (assigned is '' and after is [] and not None) instead of every reader inventing one. Existing indexes rebuild themselves once, because the new keys are missing: on a copy of the live record that one rebuild reads all 1204 to-dos (about 0.5 s, once). MEASURED, cold, fresh process, the live record's copy, build() only: to-do rows parsed 162 to 1; CPU 75 ms to 69 ms; wall 76 to 68-78 ms. So reading rows was NOT where the cold 100 ms goes; the profile of the cold build shows the index JSON decode of the types it reads (24 ms), the first use of the formatters (62 ms for 214 titles and reasons) and Python warming, plus 59 agent rows and 25 plans still parsed (agents_of and sources_of's plans.every; a plan row is needed for its phases, an agent chip needs ~8 fields). SO THE CHEAPER COLD READ IS ONLY PART OF THE ANSWER: I also added serve.warm_board, which builds the default environment's board once in the server's warm-up (like the hook warm-up), so the first board asked for after a restart is the warm 7 to 12 ms one; other environments still pay the cold read at their first board. Left undone, as the largest remaining cold pieces: agents_of from summaries (add status, agent, subagent fields to AgentRow's index) and plans.every limited to the plans not ended (add status to Plan's index).
